Start with one workflow: a calm way to adopt an operating system

Large software programmes often stall because they try to change everything at once. A single well-chosen workflow is a safer and faster way to learn what your operating system should do.

Why one workflow is enough to begin

A workflow touches people, documents, approvals and money. If you can bring one of them under control, you have already tested the hard parts: how records are named, who signs off, what evidence is needed and how reports are read. That learning carries over to every workflow that follows.

Choosing the workflow

Look for a process that costs you time or margin and that several people already complain about. Good candidates share three traits:

  • It happens often enough to show results quickly.
  • It crosses at least two teams, so the benefit of a shared record is visible.
  • It ends in a decision or a payment, so approvals and evidence matter.

The three steps

1. Map the operating record

Identify the object the workflow revolves around, who owns it at each stage and which documents prove each step. Keep the vocabulary your team already uses.

2. Configure the workflow

Set the decisions, approvals and exceptions. Decide which limits apply to whom, and what should happen when something is late or does not match.

3. Connect and operate

Connect the systems that already hold related data, such as accounting, and start using the live status in daily reviews. Review adoption after a few cycles before extending.

Extending in controlled phases

Once the first workflow runs, extend to the next module or team. A phased deployment protects current operations because each step is small, reversible and reviewed against real use rather than a plan on paper.

Common pitfalls to avoid

  • Trying to model every exception before going live. Start with the common path and capture exceptions as they appear.
  • Skipping ownership. A record without a named owner at each stage will drift.
  • Treating integrations as an afterthought. Decide early which system is the source of truth for each piece of data.
